We notice the kitchen that doesn’t work. The room no one uses. The storage we never seem to have enough of. We imagine opening a wall, adding a room, moving the kitchen—or sometimes moving altogether.

For months, sometimes years, we collect ideas. Save photographs. Walk through other people’s homes and notice what feels different. Talk about what we’d change if we ever decided to do something.

And then one day, we decide it’s time to act.

That’s usually the moment we believe the real work begins.

We believe the next step is the fist valuable step we take.

We call a designer. Meet with a contractor. Visit a showroom. Share our Pinterest Boards and start talking about plans, products and budgets.

And then we ask a stranger to interpret what our heart is trying to tell us.

And that’s usually when we meet, after you’ve already decided what you think the solution is.

This is not the first step.

Some of the most valuable work you’ll do on your home happens before any of those things.

That time you’ve spent noticing, questioning, imagining and even disagreeing about what should change isn’t wasted time. It’s trying to tell you something.

It’s the most valuable part of the entire process.

And we need to capture that. That’s the map we need to follow.

It’s not the 7 step plan or process, it’s not the key to hiring a designer or contractor.

It’s figuring out the problems we’re solving and what happens once we solve them.

Did our life change for the better or did we just add debt?

Are we getting closer to the person we see when we close are eyes and dream or did we create somene else’s?

The problem is that most of us have never been taught what to do with it.

In developing the case studies for our website and sharing them here on Regret-Free Home, I’ve noticed something about the way I’ve worked with clients for years.

They usually came to me with a solution already in mind: a bigger kitchen, a different layout, more storage, an addition.

But I rarely accepted the solution as the starting point.

I learned to back up.

Why this change? Why now? What isn’t working? What happens there that frustrates you? And if we fix all of that, what do you want to be happening instead?

Eventually, we would get somewhere very different from cabinets, countertops and floor plans.

We got to the life they wanted to be living inside their home.

Only then could we pressure-test the decisions that followed against that definition of success.

Looking back at those case studies, I can see it clearly. Every beautiful remodel also tells a story about the life my clients wanted to be living. Throughout our design and planning work, we were testing decisions against that desire.

Success wasn’t really about more storage, a new layout or coordinated finishes. Those were the solutions.

The measure of success was whether those solutions supported the life they wanted to live.

And I realized…

There is an important space between knowing that something about your home needs to change and knowing what changes are actually worth making.

I call it the Clarity Gap.

And what happens inside that gap can determine the scope of your project, the money you’ll spend, the compromises you’ll make…and sometimes whether remodeling this house is the right decision at all.

Good news! Closing that gap is something you can begin without making a single hiring commitment for a remodel you haven’t figured out yet.

I think we’ve come to believe that a successful remodel, a showcase home or a picture-perfect life requires a talented team of professionals guiding us through every curated design and planning decision.

I’m ready to question that assumption.

I wonder how much the cost of creating a home that supports our lives and aspirations has become inflated because we’re following other people’s ideas about what we should need and want.

Don’t get me wrong. There’s enormous value in hiring the right professionals when it’s time to design, plan and execute a project.

But before their expertise can truly serve us, I believe we first need to understand our own definition of success.

Maybe the months or years you’ve spent thinking about your home weren’t the delay before the work began.

Maybe they were the beginning of the work all along.

There are (3) questions that get to the heart each time:

· What do you want your home to make possible?

· How do you want to live differently inside it?

· What matters enough to change—and what doesn’t?

Substack is full of people choosing a different path for their work and creative lives. It seems like the perfect place to experiment with what it might look like to choose a different path for our homes, too.

So that’s what I want to explore here.

Not simply what your home should look like.

When our homeowners moved to Old Town Alexandria, they were not simply buying a townhouse. They were choosing how they wanted to live in their empty-nest years.

They loved the walkability of Old Town, entertaining friends, sharing wine, and hosting dinner parties. The location was exactly right.

The house was not.

At the center of the problem was an 8-by-12-foot builder-basic kitchen with almost no usable storage and barely enough room for one person to cook comfortably, much less than two people preparing dinner while guests gathered nearby.

The obvious answer might have been to remodel the kitchen.

Their solution was an $80-100,000.00 kitchen remodel.

But the real problem wasn’t contained within the kitchen walls.

I introduced the concept of Home Decision Mapping. It’s a process of asking the deeper questions around why the project matters and how the outcome will change daily life. The focus: make sure the decisions made and solutions executed support the life you want. We already knew that moving was not the answer, but what needed to be pressure-tested was the investment in the kitchen and problems it would fix.

Their list was all about how to fix the kitchen, home decision mapping asked them a different question “how do you fix the frustrations of the kitchen”.

The kitchen storage was a big part of the conversation, but it was only part of the conversation. There were two other areas directly connected to the kitchen that were causing daily frustrations but were left out of the conversation.

For this home to support the way they wanted to live, the kitchen needed to work together with the dining and living spaces around it. The real job was changing a builder grade townhome into a European influenced “Maison de ville” (city house in French😉).

We opened the kitchen as much as the townhouse structure would allow, creating a visual connection from the kitchen through the dining and living areas. Instead of trying to force every storage need into the small kitchen footprint, we expanded storage into the adjoining dining space and gave everything—from cookware and cookbooks to often enjoyed wines—a purposeful home.

Then we looked beyond function.

Existing HVAC chases interrupted the dining room and felt like builder necessities rather than intentional architecture. Rather than spending thousands of dollars moving mechanical systems, we connected them with a custom arch that transformed a constraint into an architectural feature. More importantly, its European influence reflected years the homeowners had spent living and traveling abroad.

In the living room, an oversized builder fireplace projected too far into the room and prevented an heirloom piano from fitting comfortably. We simplified the fireplace, worked around existing sprinkler infrastructure, and reclaimed enough space to make room for something that mattered deeply to the homeowner, her grandmother’s furnishings.

Throughout the first floor, refinished hardwood floors, coordinated paint colors, lighting, cabinetry, and carefully selected finishes created continuity rather than a collection of separately remodeled rooms.

The result is beautiful.

But beauty wasn’t the measure of success.

Today, two people can cook together. Friends can gather nearby and remain part of the conversation. The things the homeowners use have a place to belong. The dining room feels intimate and personal. The piano fits. And the entire first floor finally supports the lifestyle that brought them to Old Town in the first place.

This is the value of the home decision mapping process. This is clarity before commitment.

Any other Contractor would have focused on the kitchen; they wouldn’t have seen that fixing the kitchen was only part of the solution.

The project began as a kitchen remodel.

The real work was designing a home around the life they wanted to live.

They bought the bigger home. They completed the remodel. Together, those decisions represented an investment of more than $1.5 million.

And neither one fixed the problem.

In my last article, I introduced three projects that still haunt me—projects where the stakes were homeowners investing hundreds of thousands of dollars in their homes, only to discover that they had been fixing the wrong problems.

Today, I’m sharing the biggest mistake of them all: the three clues that were hiding in plain sight before this couple bought the house, before they began the remodel, and before their $1.5 million decision cost them far more than money.

The point to remember from my last article is this: the failure happened earlier—not in design and not in construction. The decision was made when nobody was in the room who could stop it.

Today, we shine a light on how to stop it.

“If the wrong decisions stay hidden until pressure-tested, then that doesn’t happen until you embark on your project. Most often, it’s too late to turn back.”

In researching this topic over the last year, I couldn’t find any information that helped teach homeowner's on how to pressure-test the decision before execution—before the first hire.

In the case of my homeowners, the first decision was to sell and move. The home they had was in the perfect location but too small for their growing family. The project: find a bigger home.

I started by looking for the one thing they needed most—I looked first in the thousands of blogs, case studies and research articles they turn to as they start the process. I looked for anything that resembled:

If I had it to do over again, with what I now know, would it change my decision?

You can find thousands of articles from homeowners, designers, realtors and contractors each speaking from experience. They provide advice based on age, income, lifestyle, and location. Regrets are sometimes implied. The conclusion: it’s a rite of passage that all homeowners must travel alone.

I couldn’t find even one article on how homeowners came to the decision to remodel or move—or whether they pressure-tested it as the right decision for their life plan.

How did they know they were fixing the right problems?

Great expert advice can’t stop you from spending thousands of dollars fixing the wrong problem. Experience is all you have, and in the absence of that then what?

What is that elusive research homeowners should be doing?

If the couple from my previous article—the ones who ended up separating during the remodel—had spent their time discussing why purchasing was the solution to their problems, they would have seen that this new home couldn’t solve those problems and the impending remodel didn’t stand a chance. The pressure test would have failed.

All they had to do was ask three questions:

· What problems are we fixing?

· Why do we need to fix them?

· Do they fit our life plan for the future?

Put another way: you need to know what problems you are fixing in your life by fixing your house problem. Because:

Your Home Can’t Fix Your Life.

This was a very expensive mistake: over $1.4 million for the home, plus another $100,000 for the remodeling.

A $1.5 million financial decision all built around the wrong problems.

Look at the list below. Here is my top eight of homeowner regrets:

1. We should have remodeled more—or less.

2. We solved the wrong problem.

3. We should have moved instead.

4. We spent too much based on the time we will remain here.

5. We over-compromised on the features that mattered most.

6. We prioritized appearance over daily function.

7. We hired before understanding the project we wanted to build or the house we wanted to find.

8. We improved one room while leaving the larger household problem unresolved.

These regrets are earned when experience doesn’t get to weigh in early enough.

How You can Stop These Mistakes

For this couple, regrets 2, 7, and 8 were at the heart of a $1.5 million mistake.

Clue 1. We solved the wrong problem.

The biggest mistake you can make can also be the most expensive, leaving a financial scar that may take decades to heal. This was a $1.5 million financial decision that could not deliver what they needed most.

Solution: Make sure you are clear on what problems you are fixing. In this case they thought they needed a bigger home. In the end “space” became more “distance” away from each other.

Clue 2. We hired before understanding the project we wanted to build or the house we wanted to find.

The second-largest mistake you can make is not asking why. Why this project? Why this house? Why this timing? Deep thinking and honest prompting are how you get this right.

You can recover from this if it’s a simple remodel or if you get part of the solution right.

Solution: Asking why over and over again until you get the heart of the decision. This alone will produce such clarity on your future plans that you can’t help but start to see if the foundation is cracking.

Clue 3. We improved one room—one project—while leaving the larger household problem unfixed.

This is the third mistake my clients made. They went for one project—a bigger home—without addressing the bigger household problem: a drifting life plan.

For them, it would have taken some very hard questions early, before the first hire at their solution point.

Solution: How does this decision improve our future? What other problems need fixing that we haven’t addressed.

The solution point—the moment you decide to remodel or move. It comes before you hire and after you know what problems need fixing.

If I had been with them during that time—before the house hunt, before they hired anyone to do a job—I’m pretty sure I would have seen the foundation cracking around their decision to move. I could have been the close friend nudging them to pause, take a deep breath and look at a little deeper.

If I had asked the first question—what problem are we solving? Then listened, not waiting to hear the word sell or buy, but ready to hear the daily frustrations; space issues, the fear of life changing, and how they see their future, I would have heard more than “bigger house.”

I know this because, in my very first meeting, the regret was already seeping in, they were already mourning their tight community, downtown walks, the corner bistro where everyone knows their names and they hadn’t even settled on the new home yet.

Are we investing in the right solution for this home and the life we want to live in it?

A bigger home with a beautifully executed remodel can still be a costly mistake if it solves the wrong problem.

My advice; make the right first decision—it’s your only defense against the costly mistakes that are upstream the ones you can’t see yet.

Three that haunt me to this day?

🧭I’ll never forget working with one young beautiful couple, new baby on the way, and mid-project they separated. The home didn’t fit their relationship no matter the color of the walls.

🧭No sooner had the paint dried when these homeowners realized the location wasn’t where they wanted to spend their retirement and our very custom kitchen, made just for them, became a photo on a listing agreement. (Lucky new owners!)

🧭the final ghost in my closet is the empty-nestors well into finishing their basement until they realized they needed an aging in place solution for a parent and this house had none to offer.

I believe there is room for a third place because I believe the solution sits in front of the project. I've seen it a thousand times over 25 years.

The Solution.
Home Decision Mapping is a process where homeowners test the premise without expectation or costs of design, planning, or construction.

Clarity before Construction is the result, Regret-Proof Decisions is the outcome.

Without, you our homeowners are subject to drift, you follow the process laid out and under-building, over-building or worse yet fixing the wrong problem becomes the expensive regret down the road.

The hardest truth I've learned over 25 years is a project can be beautiful, solve all the wants and needs of my client and yet there can still sit regrets. I call them blind spots, some they can easily live with and chalk up to experience, the "if only type". It's the big ones that haunt me; they leave a mark.

Tip #1 Knowing something needs to change and what you need to fix are different things. Knowing the problems, not the project, is the first most important decision you need to make. I get calls all the time and when I ask what needs fixing, they answer with the project type (kitchen, bathroom, floorplan), but when I ask what they need to fix and why it’s important to fix now

, they struggle. If you don’t know the problems inside and out, and a detailed list of frustrations, then your project will drift in the direction of the expert that you hire. A common example is having an image of the project you love and using that as your decision point. You’ll end up with a beautiful project that doesn’t fix a single problem and wonder why. Problems to be solved=outcomes you can track.

Tip #2 Don’t get caught up in remodeling fever. Before you start your project planning make sure that you have done the research to make sure that this house and its problems are worth fixing. It’s always good to do a Remodel vs. Sell evaluation before you start the planning. I’ve been in the beginning stages of design and planning when a client realizes that the house no longer works for them like before. There’s nothing like facing down a six-figure remodel to get you to think about where you really want to live your life.

Tip #3 Don’t start the planning for a major remodel project unless you have evaluated the Remodel vs. Sell/Buy decision. Investing six figures into a remodel only to turn around and realize that what you just fixed didn’t solve the real frustrations in your home and now you’re faced with a moving decision or being unhappy. Moving in the first 5 years of a major remodel will almost always leave a significant financial mark.

Tip #4 is to make sure you take the time to confirm that the cost to fix the problems you’ve listed aligns with your current and future lifestyle. If fixing these problems will cost you too much financially and prevent you from continuing the hobbies, entertainment or travel that you love, then you may need to go back and figure out if there are other solutions. Maybe your solution should be a smaller scope, phased work, or considering if this house is still the right place for you (see Tip#2).

Tip #5 the experts that you hire to design and plan your remodel can’t fix problems they don’t know about. That’s why you are your own advocate for the right project scope and the right budget. Some Contractors have minimum project sizes, don’t fit into their business model, the right Contractor for the right Project scope not the other way around.

Tip #6 review your life and financial plan before you embark on the design and planning of a major remodel project. The financial planner is going to advise you to scale back the project, the realtor is going to advise you to sell, the Contractor is going to advise you to make your dreams come true. You must be clear on what you want. If you’re not sure how to do it then hire an unbiased advisor to help guide you through the decisions.

Spend a little bit of time and money for clarity rather than a lot of time and money and have regrets.

I had helped this couple purchase their dream home twenty-five years earlier. Now they were back, referred by a neighbor whose basement I had finished ten years before. They had plans. They had a budget. They had already started the process once and put it on hold when life got in the way.

Now they said they were ready.

If I had been any other Contractor, we would have been signing contracts and scheduling work. Everything seemed straightforward. They only had a few changes to the plans they already had.

I explained that I loved that they had most of the planning done. But that my process is a little different. Instead of going straight to contract, let’s take a step back. Review the plans in hand. Make sure the goals hadn’t changed.

Three meetings to make sure we were on the same page was all I asked.

I noticed a look between them. The kind that says maybe we should tell the whole story.

That’s when everything changed.

They were asking the wrong questions and that mistake could have cost them a $200,000. Basement in the wrong house.

Maybe they would have gotten to the answer eventually, but it would have been thousands of dollars spent on a project retainer; plans and decisions that would never get built. Time and money they couldn’t get back.

The urgency behind the basement finishing project was her mother. Her health was failing. Assisted living wouldn’t work. She needed her own space where they could be close and help without losing the independence that mattered so much to her.

If you’ve ever had a loved one needing daily support, you understand. They want their independence even when daily life has gotten too hard. Stairs, a hard no. Living on the upper levels would put too much stress on the family relationship. They had landed on the basement.

Except the basement had no windows. No separate entrance. No natural light.

The plans they had were for teenage kids to hang out. Not a living space for an aging parent.

They didn’t need a Contractor, not yet.

Stopping the process, backing up and breaking down all the problems that needed to be solved was what they needed. That’s not a Contractor, Realtor or Designer’s job, but whose job is it?

Once I explained the cost to create light and access — egress windows, a separate entrance, the local restrictions for an adult dwelling unit inside a home — the picture shifted.

Finishing this basement might not be the answer they needed.

After flushing out every non-negotiable, reworking the budget, and following the decision chain, the answer became clear. If providing housing for her mother was the priority, and they were planning to downsize in a few years anyway, selling this home and purchasing one ready for multi-generational living was the next step.

The decision chain saved them $200,000 in cash equity.

Could they have built the Basement to fix the problems of aging in place housing for her Mother? Sure, but not without costing a lot more, in equity, in time, and in friction.

Money that could be used to purchase the right home. A home where her mother could have her independence. Where the relationships stayed intact. Where proximity and privacy could coexist.

No contractor running straight to contract would have found that answer. The plans were ready. The budget was set. The look between them would never have happened.

The Decision chain sits inside the Clarity Gap, to close it we, the homeowner, we are expected to know what we need, what options exist, how much they could cost. That’s the friction that every homeowner feels when they start talking about a major home decision. Hours of research and phone calls, meetings that don’t quite answer all the questions in the back of your mind.

What the Decision chain is not?

It’s not a ten-point questionnaire.

What it is…

Context.

It’s all about you and your life, with your problems and the solutions that fit now and will fit in the future. Each question gets followed by an answer that takes you down the path to the perfect-fit decision to solve your problems.

What’s good for you might be very different then the expert blog, your neighbor, best friend or family member.

Repeat that.

Expert-first thinking almost built the wrong basement--for the wrong reason--in the wrong house.

But the Decision chain closed the clarity gap.

You wonder how long you plan on staying.

Is this house even worth fixing the way you really dream?

You think maybe you should do nothing — just wait until you figure it out. But then you think about how much happier you’d be every day if you just did something now.

These are the thoughts keeping you up at night.

So, you make a call.

Except the contractor you call wants to do whatever you want to do. Love your idea? He loves it too. The designer you call needs to know how much you’re willing to invest so she can send you a retainer before the conversation goes anywhere. How do you answer when you don’t have a clear picture yet?

You don’t. So, you guess. Pick a number and the process starts — before you’re ready.

This is the Clarity Gap— the space between “I think I need to do something” and “I know exactly what I need to do.”

It’s where the most expensive home decision mistakes get made. Not in the showroom. Not when the contracts get signed. Right here — in this moment — when you reach for the phone before you have the answer to the most important question nobody is asking you.

Meet Sue.

Sue was stuck between a quick kitchen refresh or a complete gut. Two very different projects that solvved very different problems. Sue spent three months following the expert’s advice. She made the contractor calls. Two showed up and gave her estimates. They were really guesses.

They told her she needed to decide:

Go pick the countertops, tile and paint color. Sue went to showrooms. Got more confused. Started a Pinterest board.

She called me because the anxiety of making the wrong decision was keeping her stuck. I’m both a designer and a contractor. She thought I could help.

Help with what? Let me ask you; “Why are you doing this now?”

That’s the question she couldn’t answer. It all seemed so straightforward, so obvious — until it wasn’t.

Sue didn’t have a decision problem. She had a clarity problem.

Three months of expert conversations and nobody had asked her the one question that mattered.

What problems are you actually…solving?

She hired me — not to build her kitchen, at least not at first. She hired me to figure out what changing her kitchen would solve.

We spent two sessions inside the Clarity Gap. By the end she knew the answers. Her kitchen problem was more than a refresh could handle. Appliances needed to move. Storage needed to be added. And more than anything it had to welcome others inside to sit and chat awhile.

The big questions:

Is this house worth fixing (investing in)?

Could it be the place We stay?

Will We get back the investments made?

Sue and her husband planned on staying. Family, work and community had her anchored.

The stakes were surprisingly high. They could spend $20,000 making her kitchen prettier while leaving every daily frustration untouched.

The regret wouldn’t come from spending the money. It would come from realizing, a few years later, that they’d paid to avoid making the real decision.

The recurring reminder of a simple phrase;

I wish.

But spending money putting a band-aid on the problem — a coat of paint and new counters — would have been wasted dollars.

Lipstick on a pig, holding space until the real work happened.

My advice: Spend time in the thinking. Get help with the thinking.

Sue didn’t make the mistakes. We stopped the process and back tracked to the moments when the “I think I need” was playing in her mind. We found the problems behind the problems.

In my experience good decisions bring higher value, not just financial but the emotional return. It’s the decisions we never knew needed to be made that cost us.

Once Sue reached clarity the hidden value of her new kitchen was fully revealed. Financially, they understood they would pay more now but much of that investment would return in the form of growing equity. Emotionally, it became a deep cleansing breath for Sue, it’s peace.

Sue didn’t have a remodeling problem.

She didn’t need a better contractor.

She didn’t have a budget problem.

She had a clarity problem.

She needed to answer the right questions first.

That’s what this publication is about. It closes the Clarity Gap before anyone picks up the phone or swings a hammer. Before the dollars start adding up.

That’s the work I’ve spent my career doing— helping homeowners close the Clarity Gap. I call that process Home Decision Mapping, and we’ll explore it throughout this publication.
